The Clarity Method
The Clarity Method replaces role-based structure with contract-based clarity.
Instead of organising around job titles, it organises around three things:
Seams, Specs and Sections.
- Seams are contracts. They define what good looks like.
- Specs are instructions. They define what to do now.
- Sections are production. They are where the work gets done.
Sections produce. Specs direct. Seams define.
Seams
A seam connects intent to reality.
It defines what should happen, and makes it visible whether it did.
At its simplest, a seam answers two questions:
- What are we trying to achieve?
- How do we know if it worked?
A seam might be:
Serve meals within 15 minutes, with guest satisfaction tracked daily.
This is not a goal or a vision.
It is a contract.
It turns an idea into something that can be built, tested and proven.
Seams are where accountability lives.
If the outcome is wrong, the seam was wrong.
Roles
The Clarity Method does not remove people. It clarifies what they are responsible for.
Artist
Owns the seams. Defines what should exist and what success looks like. They turn beliefs into clear, measurable contracts.
Craftsman
Owns a section. Builds and improves it until the seam is met. They turn specs into something real that performs.
Ambassador
Owns the experience of the outcome. They ensure what was intended actually happens, and that it is visible and trusted.
These are not rigid job titles.
They are consistent ways people contribute.
How it works
Take a simple example. Improving a restaurant.
The Head Chef starts with a belief:
Guests will return more often if service feels fast and attentive.
That belief becomes a seam:
- Meals are served within 15 minutes of ordering
- Every table is greeted quickly and checked after food arrives
The team contributes context and challenges assumptions. The seam is refined until success is clear and measurable.
From there, work flows.
Specs define what needs to happen now. Orders are taken. Tables are tracked. Delays are communicated.
Sections respond. The kitchen adjusts prep and coordination. Front of house improves flow and awareness.
The result is measured against the seam.
It becomes clear whether the belief was right.
If it fails, the seam is revised. If it works, the system moves forward with confidence.
Work is no longer passed between disconnected roles.
It moves in a loop:
Belief -> Seam -> Spec -> Section -> Result -> Validation -> Refinement
The principle of clarity
Seams are owned by the Artist, but informed by everyone.
The team contributes context, insight and feedback. The Artist turns that into a clear definition of success.
The team informs the seam. The Artist owns the consequence.
This is where accountability becomes clear.
Why this works with AI
AI does not fail because it is weak. It fails because the outcome is unclear.
Most organisations use AI as a tool. They give it tasks and fragments of work. The result is inconsistent and hard to trust.
An AI agent works differently. It is not given a task. It is given an outcome and allowed to act to achieve it.
For that to work, two things must be true:
- The outcome must be clearly defined
- The environment must allow iteration and improvement
